Put yourself after the deadline and assume the plan failed. Ask each person to write a plausible explanation privately before anyone talks. Then compare the answers. Private writing gives quieter concerns a chance to appear before the most confident voice sets the direction. Choose a few risks to prevent, watch, or accept explicitly.

Before a workshop, the organiser imagines an empty room. The team notices that invitations went to managers, but no one asked whether staff were available during the proposed shift.
